They’re right on one big point: any company still treating AI like a lab curiosity is already behind. But centering your entire software strategy on “AI-first” as an organizing religion skips past the boring, stubborn constraints that will actually decide who wins.

McKinsey is correct that intelligence is moving from bolt-on features into the core of products. That shift is real. But intelligence is not the same as product–market fit, and it’s definitely not the same as operational fit. You can bolt a large model onto a clunky workflow and call it “AI-enabled” while the user experience gets slower, weirder, and less trustworthy.

Here’s what nobody tells you: training models and wiring them into real processes drag every buried problem to the surface. Data pipelines that were “good enough” for dashboards fall apart when models start influencing credit decisions, medical triage, or pricing. Monitoring that worked for deterministic code doesn’t translate to systems that sometimes hallucinate or degrade quietly over time.

Most teams are set up to ship CRUD apps, not probabilistic systems. That means you don’t just need a star data scientist to build a flashy demo. You need product managers who understand failure modes, engineers who can monitor drift and quality in production, and ops people who know how to rebuild deployment pipelines around experimentation, rollback, and traceability.

I ran operations at a Fortune 500; we didn’t survive by chasing every new buzzword. We survived by mapping cause and effect, understanding where systems crack under load, and saying no to shiny projects that created brittle dependencies we couldn’t support. AI doesn’t cancel that discipline. It raises the stakes.

You also can’t outsource governance to a model.

McKinsey talks about navigating the “AI-centric imperative.” Fine. But navigation is governance, not branding. That means risk management and ROI discipline, not “we installed an SDK and called it a platform.” The unglamorous reality is policies, audit trails, version control for models and prompts, and clear accountability for when an AI-assisted decision goes sideways.

Privacy and security get a quick nod in pieces like this but rarely the airtime they deserve. Models trained on poorly governed data can amplify bias, leak sensitive information, or generate confident nonsense that humans trust too easily. That’s not just a compliance headache; it’s an operational fire. Fixing it means controlled data environments, principle-based access controls, and repeatable testing regimes for both accuracy and abuse scenarios. None of that photographs well for investor decks, which is why too many firms defer it until a regulator or a breach forces the issue.

Talent is another place where the “AI-centric” frame misleads.

McKinsey’s framing nudges you toward solving the challenge by hiring more AI specialists. Give me a break. You can build a research lab that publishes brilliant papers and still fail to ship anything customers trust or can actually use.

The companies that will make AI boringly reliable are the ones that invest in hybrid skill sets: people who can translate model outputs into business rules; developers who design APIs, logging, and alerts around uncertainty; product owners who know when not to automate. You also need compliance folks who understand both law and engineering, and operations teams who can run incident playbooks for probabilistic failures: “the model got weird after this data change,” not just “the server fell over.”

None of this is glamorous. It’s craftsmanship.

Here’s where the “move fast or die” crowd pushes back: if competitors ship AI features that improve retention or cut costs, your caution costs market share. They’re not wrong about the danger of freezing. Early adoption does buy learning cycles, pricing power, and narrative advantage.

But speed without scaffolding is just a deferred slowdown. You win short-term metrics and quietly accumulate technical and process debt that makes every subsequent change harder. A more honest strategy is sprint-and-stabilize: deploy narrowly, with guardrails; measure real business outcomes; then pay down the structural work the models exposed before you scale again.

What McKinsey underplays most is measurement. ROI for AI is not feature count or benchmark scores. It’s sustained business impact: revenue, margin, retention, risk reduction—tracked over time, net of the cost to maintain and govern the thing. That requires an experimentation culture tied to financial and risk metrics, not vanity “AI adoption” dashboards. Companies that skip that connection will confuse one impressive pilot with a repeatable playbook.

Regulation is going to make this divide obvious.

Regulatory attention isn’t hypothetical anymore; it’s accelerating. Firms that treat AI purely as an engineering challenge will wake up to policies that invalidate their shortcuts. Organizations that treat governance as part of product design—documented decision flows, human override paths, audit logs that an external reviewer can actually follow—will adapt faster when rules harden.

So what should leaders actually change tomorrow? Wake up and stop chanting “AI-first” like a slogan. Start practicing “AI-aware” product development. Every roadmap item that touches AI should come with explicit data quality requirements, monitoring plans, rollback paths, and clear owners. Invest in people who understand operational failure modes, not just model architectures. Bake governance into your release cycles so compliance isn’t a bolt-on review that always shows up too late.

Spare me the myth that AI will rescue sloppy processes. As McKinsey points out, AI is becoming central to software; that just means it will magnify whatever discipline—or disorder—you already run on.
