Yet a collection of curated case studies isn’t the same as industry-wide adoption. Companies that can bankroll bespoke engineering, endure long procurement cycles, and negotiate tailored cloud deals are one thing; the millions of midmarket firms and public agencies are another.

Follow the money. Vendors have every incentive to spotlight the most polished wins — the ones designed to give CIOs FOMO and boards a warm sense that they’re not being left behind. Data governance barely gets stage time, and when it does it’s usually reduced to a vague nod toward “security” and “responsibility.” Actual deployments rise or fall on data lineage, access controls, and regulatory boundaries. Privacy and compliance are not decorations you bolt on after a demo works. They are the constraints that determine whether a project makes it past procurement, risk committees, and auditors.

A vendor’s checklist is not neutral; it’s a strategy pitch expressed as inevitability. Pick your cloud and you pick a bundle of tools, pricing models, and ecosystems. That’s fine — until you need to unwind it. The article smooths over the trade-offs between convenience and dependence, treating long-term architecture as an implementation detail instead of a power relationship.

There is a serious counter-argument: you have to start somewhere, and highlight reels do accelerate experimentation. Public case studies reassure skittish boards, help recruiting, and signal where vendors are actually investing. When a cloud provider showcases what a partner did with its generative AI stack, it’s not just bragging — it’s drawing a map of supported paths so customers don’t wander alone.

But signaling isn’t scaffolding.

Success stories can trigger a herd response that prizes speed over scrutiny. Companies race to imitate whatever made it into a keynote, underestimating integration complexity, internal change management, and the long tail of model failures and content-review work. The narrative sells the idea. It does far less to prepare organizations for the messy work after the press release.

So what should a cautious CIO actually extract from a piece like this? Treat the case studies as prompts, not patterns. Ask three concrete questions before you latch onto any “real-world” deployment: who owns the data lifecycle end to end, who carries the compliance and model-risk exposure, and what exactly happens — contractually and operationally — when the system behaves badly. Demand those answers in writing. Follow the money — and the liability.

There’s one more snag that rarely makes it into marketing decks: publicized wins concentrate critical knowledge in tiny internal guilds. A handful of specialists become the only people who understand how a bespoke solution actually works. The system looks like progress until someone leaves, the vendor changes APIs, or a regulator asks hard questions. Then you discover that resilience was a story you told yourselves, not a property of the system.
